The question gets asked in the same breath, usually in the same shopping cart hesitation: is the vegan one better, and will it last. The honest answer requires separating three materials that share a name. Polyurethane leather, which makes up the vast majority of what is sold as vegan leather, has almost nothing in common with the cactus materials emerging from Mexico City. Then there are ones from California laboratories, which themselves bear little resemblance to a vegetable-tanned full-grain hide aged in an Italian tannery. They wear differently, age differently, and fail differently, and they impose different costs on the world that produces them.
What exactly is Vegan Leather?
There's a lot of BS in this industry. The category covers two largely unrelated material families. The first, by a large percentage, is coated cotton. It uses a petroleum-derived, non-biodegradable coating, and accounts for almost every faux-leather item priced under $300. Really, you're getting what you pay for.
The second, far smaller category includes plant and fungi-based materials engineered in the last decade: Desserto, made from nopal cactus in Zacatecas; Mylo and Reishi, Piñatex, made from pineapple leaf fiber. Most of these also contain some amount oil to coat and bind them together.
Conflating the two is the central problem in the conversation. A handbag labeled vegan leather in a department store is almost always Polyurethane (oil based). A handbag labeled vegan leather on a Stella McCartney runway might be mycelium (mushroom). It's unlikely that the first will not last (more on that below). The second is still being studied. Per Business of Fashion's reporting on next-generation materials, the scaling challenge for plant-based alternatives has been brutal, and several of the most-publicized startups have paused or halted production entirely.
How long will they actually last?
The lifespan gap is wider than most marketing suggests. Standard "Polyurethane vegan" leather typically lasts two to five years of regular use before visible degradation. It's normal to then see cheaper grades cracking or peeling which can start in as little as the first eighteen months. Full-grain leather, by contrast, has documented lifespans of ten to thirty years and beyond when cared for. Properly maintained pieces continuing to age gracefully for decades. Do you have an Heirloom in the family that has been handed down? Chances are it's real leather.
The idea behind vegan leather is a good one, really. We'd love to see an alternative that is good on the environment, but the truth is the technology is new. As an example, Desserto launched in 2019 and Mylo entered limited commercial production in 2022, before Bolt. Most of these materials carry a polyurethane top coat for water resistance, which is good for protection from the elements. But it also means they will likely fail when the oil based coating wears out.
Presently, most leather brand quotes, that hide outlasts polyurethane based bags by a factor of five to ten! To be fair, and unbiased, this comes from actual wear studies. It is also the number most likely to be glossed over in a vegan-leather marketing.
Why Vegan Leather fails the way It does
One of the biggest challenges to a bag is the elements; sun, wear and tear, pollution, rain, that gass of chardonnay spilled on it. Manufacturers know this is an issue, so they coat it. Polyurethane (PU for short) is a plastic skin sprayed onto a textile backing. The skin is what you see; the backing is what holds it together, and the bond between them is usually the failure point.
PU breaks down through continuous exposure to water and wear. The process starts the day the material is manufactured. Worn against skin, exposed to sweat, sunscreen, body oil, and sun, all force the materials to breakdown. The visible signs are familiar to anyone who has owned a PU bag long enough: a fine crackle pattern across the surface, flaking at the corners, the eventual peel of the skin away from the backing. Once this happens, it's time for a new bag.
The other problem here is the environmental cost; it compounds the lifespan problem. Recent research found that sun exposure of polyurethane-coated polyester fabrics releases both microplastics and dissolved chemicals into the surrounding environment. Like we don't have enough problems with microplastics, ugh!
The mushroom and cactus materials, honestly
Mycelium is essentially roots of a mushroom. It's used as a leather alternative and is an interesting development over the last ten years. Reishi, made by California-based MycoWorks, is grown in trays from the root structure of fungi, then tanned by heritage European partners using a chrome-free process developed in-house. The hand feel, in person, is closer to fine calfskin than to any PU materials. Even Hermès used it in the Victoria bag, which tells you something! Alas, the bag is not vegan. The point was integration, not substitution.
Desserto, the cactus-derived material from Mexico, is more compromised. According to Ecocult's investigation into its composition, independent lab testing of one sample found a polyurethane top layer and foamed PU on a polyester carrier, with cactus filler in between; only one of several Desserto formulations is marketed as up to 90 percent plant-based, and the most-cited life-cycle figures were calculated on the 30 percent plant-based version. It is genuinely lower-impact than virgin PU, and the company's water use figures are credible. It is not the plastic-free material the marketing photography implies.
Again, we aren't trying to pick a fight, but you have to look at the facts before making a purchase. For both materials, the honest position is that they are early. Five to ten years from now there will be wear data. Today there is not.
Without the Greenwashing
The most cited comparison, that leather is catastrophically worse than synthetic alternatives, has had a difficult year. The Higg Material Sustainability Index, the tool fast fashion brands used to make exactly that claim, was suspended in 2022 after the Norwegian Consumer Authority found it misleading. In an October 2024 update, the Higg's revised average values for bovine leather showed environmental impacts between 55 and 67 percent lower than the previous figures, a correction Worldly, which now hosts the index, addressed at length in response to New York Times reporting.
We're not saying leather doesn't have it's problems. Cattle ranching remains the biggest single driver of tropical deforestation worldwide and is responsible for roughly 80 percent of clearance across Amazon countries. Leather is a co-product of beef, not the cause of the cattle industry, but the traceability of hides through the supply chain is genuinely poor. The Leather Working Group certification, which audits tanneries on water and energy use, chemical management, and traceability back to the slaughterhouse on a Gold, Silver, Bronze scale, is the closest thing the industry has to a meaningful standard.
The cleanest way to read the data: a PU bag from a fast fashion supplier and a full-grain bag from an LWG Gold-rated Italian tannery have wildly different impacts, and both are wildly better. Again the facts are clear.
Can you fix it? the quiet variable
What ages well can be fixed. What does not age well cannot. Full-grain leather can be re-edged, re-stitched, re-conditioned, and resealed by any competent leather workshop. Patina (real leather) deepens with use. Scratches recede into the broader history of the surface. Heritage bags are often refurbished decades after purchase and emerge looking better than they did at year five. Patina itself develops as a thin sheen on the surface of the leather through use and exposure; it is character, not damage, and the underlying hide remains the working material beneath it.
PU based bags don't have an equivalent. Once the coating fails, there is nothing to repair, because the backing fabric was never the material; the skin was. Plant-based hybrids inherit this limitation in proportion to their plastic content. A 70-percent-PU cactus material will fail in roughly the way a 100-percent-PU material fails. A pure mycelium material, in theory, behaves more like hide; in practice, the commercial versions all carry a synthetic top coat, and the longevity story is not yet written. Again, time will tell.
For a piece you intend to carry for a decade, repairability is the variable that gets ignored in the showroom and remembered in year three. An Italian full-grain executive bag in camel or merlot is built on the assumption that you will own it long enough for repair to matter. Most things sold next to it on the internet are not.
What this means when you are buying a bag
In short it depends. If the bag is meant to last and to be carried daily, a full-grain leather from a still outperforms every alternative on the market, including the most expensive plant-based ones, by a lot. The patina is the receipt. A bag like The Taylor Executive, constructed in Italian full-grain leather, is the kind of object that ages into something more interesting than the day it arrived.
If the bag is meant to make a particular ethical point, the only materials currently delivering on that point at commercial scale are mycelium-based, and the supply is intermittent. Buying a Mylo or Reishi piece in 2026 is buying a piece of design history with an unproven wear life. That is a legitimate purchase, but it is not a substitute for a workhorse bag.
If the bag is going to be replaced inside three years anyway, the math changes again, but it does not flatter the cheap PU option. A material that ends its life as microplastic in a landfill is not the answer to the impact of leather. It is a different problem, sold under a softer name.
The clearest position is the least convenient one: the material matters less than the maker, the tannery, and the construction. A certified full-grain bag from a transparent supplier and a verified plant-based bag from a small-batch atelier are both defensible choices. The peeling PU bag in the airport gift shop is not.
